180K Views But No Sales? Ditch B2B for Pet-Owner C-End

CategoryNews Briefs

I'm holding an open-source database with 4.1 million species and 180,000 monthly visits. Sounds great, right? But there's zero cash in the bank. Why? Because I tried selling to research institutions and hosting exhibitions, only to discover that B2B is entirely driven by grants. They don't care about revenue—only relationships and budget allocation. This is a textbook case of having traffic but no viable business model.

My judgment is straightforward: completely abandon selling data to B2B and pivot to a C2C niche focused on pets.

The behavior of research institutions is structurally locked—no sales pitch will fix that. But C-end is different. Aquarium enthusiasts and reptile collectors pay extremely well for two things: identifying their pets and showing off on social media.

Here's how I'd handle the cold start:

  • Step one — validation: Put a paywall inside the app for "premium图谱" or species identification, or launch a yearly WeChat community subscription.
  • Cost: Nearly zero. Just adjust product logic and community operations.
  • Timeline: Three months. If the paid conversion rate stays below 0.1%, cut losses immediately. Don't linger.

Avoid these two fatal mistakes and you'll survive:

Mistake 1: Don't coddle B2B. Slow payments, small amounts, and endless guanxi politics. A startup simply can't afford this. Strip away all To-B efforts and stop investing a single cent in B2B sales.

Mistake 2: Don't chase generic traffic. Regular gardeners won't spend a dime. But the high-net-worth crowd into aquariums and reptiles will gladly pay for uniqueness and convenient identification. Target precisely that segment.

Looking at those who actually made it, they got three things right:

  • Pivot positioning: Shift users from "researchers" to "pet owners and nature enthusiasts."
  • Product upgrade: Keep the Web plus app architecture, but change the core from "looking up data" to photo recognition and high-resolution field guides—that's what people pay for.
  • Differentiated credibility: Leverage your existing PhD team to validate data. Authority is the one moat that separates you from every other pet app.

This isn't a play for quick money. But if you're willing to build lasting content, it's a real opportunity.
